What is the 4Sync Method?

A way to find out why work keeps returning to the founder, and to change the arrangements around it. Four questions, the Forces, diagnose the problem. Four responses, the Syncs, change how the work is carried. You don't install all four: you fix the first obstacle that matters, test the change and review it.

Each Force has a primary Sync, but a real problem can need more than one.

A short weekly rhythm holds it together, the Weekly Sync Spine: a Monday Direction Map to agree what matters, a Wednesday Flowcheck to deal with what has changed, and a Friday Signal Reflection to learn from the week. Move the days to suit your week; urgent issues never wait for the meeting.

The book's name for the problem is silent chaos: recurring friction a business has got used to absorbing, usually through the founder's own effort.

In our own engagements, 4Sync is the lens of the Diagnose phase; the five phases stay the method.

Client stories are anonymised, with names and details changed. Meera's packaging business, which runs through the book, is fictional, so each decision can be examined closely, including a trial that fails.

The five shared working records from the book's Field Manual, in one Excel workbook, each with the book's filled example and rows for your own entries. They describe five functions; they don't need five new documents. Use them in the system your team already trusts.

    Fields: outcome, why it matters, owner, evidence of completion, deliberately deferred, material change.

Start with one recurring problem. Agree the owner, authority and support before trying a new arrangement.

How do you start with one problem?

  1. Pick one request from last week.

    One that landed with you and shouldn't have. Keep it beside you as you read.

  2. Ask the four questions with the person who carried it.

    Each of you first writes a few sentences: what happened, where the decision got hard, what was needed next. Then compare the two accounts.

  3. Change one thing you can watch.

    The first obstacle that matters: an authority, a piece of information, a backup or a standard. Name the owner, what they may decide, who covers for them and when you'll review it.

  4. Review it on Friday.

    Look at what happened before you widen the change, and record what you keep, revise or stop.

The book's Field Manual has the questions and a completed starting record; the toolkit has the records to keep.

Who wrote The 4Sync Method?

Rahul Kulkarni and Rashmi Kulkarni, the founders of PPS Consulting India. Rahul leads diagnosis, design, governance and vendor selection; Rashmi leads implementation, adoption and handover. The method grew from 100+ engagements and 62,000+ delivery hours since 2018, and from running a business of their own.

Questions readers ask

Is the toolkit free? Do I have to sign up?

Yes, it's free, and there's nothing to sign up for. Download the workbook and use it in your own business. The book says the same: the resources are meant to be used without a signup.

Do I need the book to use the toolkit?

No. Each sheet explains its own fields, so you can start without it. The filled examples follow Meera's fictional packaging business from the book, and the book's Field Manual shows how the five records fit a weekly rhythm, so the two work best together.

What's new in the second edition?

Stronger examples, tools that are easier to put into practice, and more on attempts that fell short and what they taught. It looks at where AI can help with everyday work while people stay responsible for judgement and decisions, and at how 4Sync works alongside frameworks you may already use. It also has a new subtitle: Build a Business That Depends Less on You.

We already run EOS, OKRs or Scaling Up. Does 4Sync replace them?

No. Keep the practices that work. Use 4Sync to examine one recurring difficulty inside them, without a parallel set of meetings or records. Where your framework already does the job, the book says to use it.

Can we use the templates in our company, and change them?

Yes. Copy them, adapt the timings, authority and acceptance criteria to your business, and keep the book's field names so your team and the book use the same words. Keep the edition line too, so you can tell later whether your copy is the latest. Please don't sell them or publish them as your own.
