For family offices and advisers
For family offices, wealth advisers and CAs: how to bring us in for a promoter client
If a client's business still runs through the promoter, a project is stuck or a successor is taking over, PPS Consulting India starts with a fixed-fee four-week first step and stays through implementation. That first step is the PPS Backbone Review: a fixed fee of ₹1,50,000 to ₹3,50,000 plus GST and expenses, one fix working by week four, and a plan the client keeps whatever they decide. We are an operations transformation firm: we set up a Project Management Office (PMO), write the standard operating procedures (SOPs), get the tools used and build the team that runs them, then step back. We stay out of your work, keep you informed with the client's consent, and pay no referral fees.
The call is free: 30 minutes with Rahul Kulkarni. You don't need to name the client.
In one line: you make the introduction, we fix how the business runs, and the client stays yours.
When should you bring us in?
When a client's business depends on one or two people more than it should. You may see it before the promoter says it. This is how it looks from where you sit.
-
If you're their CA or auditor
- The books close late every month, because the figures wait for one person.
- The same control observations come back in your management letter every year.
- The stock statements sent to the bank don't match the books.
- The promoter asks you questions their own managers should be able to answer.
-
If you look after the family's wealth
A family office, a wealth manager or a private banker
- Most of the family's wealth sits in one business, and that business runs on one person.
- The next generation has joined, and decisions still go to the founder.
- A family constitution or settlement is signed, but the business still decides the old way.
- A fundraise, a stake sale or a listing is ahead, and diligence will ask who runs what.
-
If you sit on the board, or have invested in the business
- Board papers arrive late, or change on the day.
- The same decisions come back, meeting after meeting.
- Projects report on track until they are suddenly late.
- Nobody below the promoter can take the board through the numbers.
-
If you advise the family on governance or law
- The constitution settles who owns and who governs; nobody has settled who decides what, day to day.
- Roles for the next generation are agreed on paper and contested at work.
- The long-serving team hasn't accepted the new structure.
What rating agencies look for Dependence on one person is on their list too. What should you recommend first?
The PPS Backbone Review. It gives the client a defined first step with nothing owed beyond it: four weeks, a fixed scope, and a fixed fee agreed before we start, with one fix working by the end.
After the four weeks, the client decides: go on with the plan for their problem, which runs three to six months in all, the first four weeks included, with fees that step down as their team takes over; or stop and keep everything we built.
If the client is a successor who can't make the change openly yet, there is a quieter way in: private sessions with them, about ₹1 lakh a month plus GST and expenses, for three to six months. The successor's route.
The Review in fullThe Review at a glance
- Length
- Four weeks, the first month of every plan
- Fee
- A fixed fee of ₹1,50,000 to ₹3,50,000 plus GST and expenses, depending on the size of the business: how many people, sites and functions the four weeks cover
- The client gives
- A sponsor who decides, two to three hours a week, and an owner for the plan, about a day a week
- The client gets
- The one-page picture, a Keep list, one fix working, and the plan with owners, our days and the fee
- Commitment
- None beyond the four weeks
Fees cover our time. Travel, stay and meals for in-person work are paid by the client at actual cost, wherever it takes place. International engagements quoted in USD.
How does a referral work?
Five steps. After the introduction, you decide how involved to be.

Talk to us first, if you like
A free 30-minute call with Rahul Kulkarni about the situation. No client name needed, and a non-disclosure agreement (NDA) first if you prefer.
-
You
Introduce us
An email to the promoter with us copied, or our details shared on WhatsApp, is enough; there's a note below you can forward. We reply the same working day.
-
Us, with your client
We talk to the promoter
A free 30-minute call. We say what we'd fix first, or that we're not the right fit.
-
Us, with your client
The Review
A mutual NDA before week one, then four weeks inside the business. The client pays us the fixed fee directly.
-
Us, with your client
The plan, then handover
If the client goes on, we build the plan with their team, with fees that step down as their people take over, then step back.
What you hear. With the client's written consent, you get three lines from us at each of three points: when the Review starts, when its four weeks end, and when their team takes over. The detail stays between us and the client unless they choose to share it. If you sit on the board, you see what the board sees. Either way, you remain their adviser throughout.
What stays with you?
Your client, your advice and your fees. We fix how the work runs, and nothing else.
- Your work stays yours. We don't do tax, audit, bookkeeping or statutory filings; legal work, ownership, family constitutions, settlements or disputes between family members; investment advice, fundraising or deals. If any of it comes up, we send the client back to you, or to the adviser it belongs with.
- Nothing sold on the side. The client buys the Review, and the plan only if they choose it after seeing it. We take no commission from any software vendor we recommend.
- Confidential from the first call. An NDA before anyone is interviewed, and before our first call if you prefer. Our case studies don't name clients without their written permission.
- No referral fees. We don't pay advisers for introductions. The client pays us directly, a fixed fee agreed before we start, so your recommendation stays independent and there is no payment from us to disclose.
What can you check before you recommend us?
- Who does the work. The founders lead every engagement and stay accountable for the outcome: Rahul Kulkarni leads diagnosis, design, governance and vendor selection, and Rashmi Kulkarni leads implementation, adoption and handover. Associate consultants and specialists join as the work needs them, with sector experience where it matters, and the team that runs the system is built inside the client's business.
- A record someone else checked. On Upwork (opens in a new tab), PPS Consulting India is a Top Rated Plus agency with 100% Job Success across 40 contracts. Rahul is Expert-Vetted (top 1%) and Rashmi is Top Rated Plus.
- A company you can look up. PPS Consulting Private Limited (CIN U74999MH2021PTC364983) was incorporated in 2021 in Maharashtra and is on the Ministry of Corporate Affairs register. Our company documents are available on request for your onboarding checks.
- What we've published. The 4Sync Method, the founders' book, and their weekly column in The Perfect Voice, a Mumbai English daily, 2025 to 2026.

Questions advisers ask
Will you take over my client, or sell them other services?
No. We fix how the work runs. Tax, audit, legal work, investments, family settlements and deals stay with you and the client's other advisers, and anything in your area that comes up goes back to you. When we step back, the client's own team runs what we built.
What happens if the family disagrees?
We work through one sponsor who can make decisions, agreed before the Review starts: usually the promoter, sometimes the successor. Disagreements about ownership, family roles or succession belong with the family's lawyer or family business adviser, and we'll say so if they are what's holding the business back.
What if the Review finds the promoter is the problem?
Then the findings say so, plainly and to the promoter first. In a business that grew on one person's strength that is common, and it isn't a verdict: the plan shows which decisions to hand over, in what order and within which limits, while the big calls stay with the promoter.
Who does the client contract with?
With PPS Consulting Private Limited directly: the client agrees the terms with us and pays our fee plus GST, and expenses at actual cost. You're not a party to the engagement, and no payment passes between us.
Can I recommend you if I'm the company's statutory auditor?
Yes. Section 144 of the Companies Act, 2013 bars a company's auditor from providing it with services such as internal audit, the design and implementation of its financial information system, or management services. Where your audit points to how the work runs, such as approvals that wait on one person, fixing that is our work. We aren't connected with your firm and pay you nothing, so the independence call stays yours to make.
What kind of business is a good fit?
A founder-led or family-run business that has outgrown running on one person, where the promoter or the successor wants that to change. Size matters less than that. We have worked in sixteen kinds of business. On-site work is across India, and international engagements run mostly remotely.
Tell us two things about the client.
What the business does and roughly how big it is, and what you've seen that worries you. No names needed. We'll say plainly whether we can help.
