Marketing operations team: running without the founder

PPS Consulting India wrote the standard operating procedures (SOPs) for a marketing operations team's recurring work, built a ClickUp workspace that mirrors them, and trained the team to run it. The operations lead now runs the weekly rhythm and the workspace; the founder reviews on Friday.

What was the problem?

The team's recurring work, from onboarding clients to the content calendar, social approvals, client reports and invoicing, needed written procedures and one workspace to run it in, so that it could run without the founder.

What did we do?

  1. Design

    An SOP library for the recurring work: client onboarding, the monthly content calendar, social scheduling and approvals, the weekly client report, creative request intake, monthly invoicing, and client offboarding and handover. One template and one owner for each, reviewed every quarter.

  2. Build

    A ClickUp workspace that mirrors the SOPs: a folder for each client with its monthly deliverables and requests, a content calendar by channel with approval statuses, a social scheduling board, and recurring operations such as invoicing and onboarding.

  3. Adopt

    Training on the workspace and templates, and a weekly rhythm: planning from the calendar on Monday, a ten-minute daily status check, a content and social review on Thursday, and client reports built from the workspace on Friday.

  4. Hand over

    The operations lead took over the rhythm and the workspace, and the founder moved to a Friday review.

How do you get a team to actually use ClickUp?
