Amazon seller: half the time on supply chain management, same team

PPS Consulting India rewrote the supply chain standard operating procedures (SOPs) of an Amazon seller and automated the work in Asana and Google Sheets, in 95 hours. Time spent on supply chain management fell by half with the same team, and the client launched a supply chain consulting service for other sellers on the new system.

What was the problem?

The business sold through Fulfillment by Amazon (FBA) and wanted to offer supply chain management to other sellers as a consulting service, but its own processes were inefficient and fragmented.

The SOPs were long and hard to follow. Work was tracked in Asana and Google Sheets that didn't agree with each other, nothing tracked stock centrally as it moved between third-party warehouses and Amazon, and repetitive manual steps took time and raised the risk of errors.

What did we do?

  1. Diagnose

An audit of the existing SOPs and workflows to find the bottlenecks, and of the manual tracking to find where automation would help most.

  2. Design

The supply chain SOPs rewritten end to end: shorter, easier to follow, and each one tied to a single step from purchase order to fulfilment.

  3. Build

Asana templates for each key process: purchase orders, quality checks and approvals, freight forwarding and stock movement, and handoffs within the team. Google Sheets templates for inventory tracking and reporting, fed from the same steps.

  4. Hand over

A repeatable process the client could copy for each new consulting client, run by its own team.

The method, phase by phase

What did we build?

Supply chain SOPs and automation: procure to fulfil Illustrative schematic, not a client document
  1. Procurement
    1. Purchase order raised (SOP-PR-01)
    2. Supplier confirms, dates logged
  2. Quality check
    1. Inspection at source (SOP-QC-01)
    2. Passed inspection?
  3. Freight
    1. Freight booked and tracked (SOP-FR-01)
  4. Inventory
    1. Goods received, counts updated (SOP-IN-01)
  5. Fulfilment
    1. Orders fulfilled (SOP-FU-01)

Each box is one SOP and one Asana template. Dates and counts flow to a Google Sheets tracker.

What changed?

  • 50% less time spent on supply chain management, with the same team.
  • Fewer manual tracking errors, with dates and counts flowing to one tracker.
  • SOPs shorter and easier to follow.
  • A consulting service launched on the new framework.
  • A five-star client review on Upwork.

What stayed after we left?

The client runs the SOPs and templates itself, and copies them for each new consulting client.

Is this relevant to you?

It is if:

  • Your procedures exist, but nobody follows them because they are too long.
  • Your team updates the same information in two or three tools.
  • You want to turn the way you run your own operations into a service for others.

“Rahul was able to take my vision and turn it into a tangible and well-organized system. He understood and anticipated my needs, making suggestions that greatly improved the overall outcome.”

Where would we start with you?

With the PPS Backbone Review: four weeks, a fixed fee of ₹1,50,000 to ₹3,50,000 plus GST and expenses, one fix working by the end, and a plan with owners and measures that is yours to keep, whether or not we build it with you.

How the Review works

5x locations, 7x fleet

from one pharmacy and location to two pharmacies and five locations in four months, and from 3 drivers to 20+

Medical delivery startup: one location to five in four months

Relevant if you are about to open your second, third or fifth location, and the first one still runs on you.

Logistics and freight · United States

Runs without the founder

SOPs for the recurring work, one workspace, and a weekly rhythm the operations lead now runs

Marketing operations team: running without the founder

Relevant if every client question in your business still reaches the founder.

Professional and business services

One record

for each patient, from referral to discharge, with every view and the monthly report built from it

Behavioural health provider: a patient registry in ClickUp

Relevant if your client or patient records live in several places and nobody trusts the count.

Questions about this case

How long does it take to rewrite SOPs and automate them?

This one took 95 hours: an audit, the SOPs rewritten end to end, Asana templates for each process and Google Sheets tracking behind them. Larger operations take longer, but the order is the same: fix the process on paper, then automate it.

Do you need new software to automate supply chain work?

Not here. The client already used Asana and Google Sheets; the gain came from shorter SOPs, one template for each process and data flowing to one tracker, not from a new tool.
