Global business: reconfiguring an internal strategy and consulting office

PPS Consulting India led the internal strategy and consulting office of a global business for 642 hours, while the business ran a finance and accounting transformation across several continents with a budget above US$5 million. We helped reconfigure how the office takes on and delivers work, and gave the CFO and leadership one view of the key initiatives in the programme.

What was the problem?

The business ran an internal strategy and consulting office, and its work centred on a finance and accounting transformation spanning several continents.

Initiatives were not tracked in one place, processes and roles differed from one initiative to the next, and leadership lacked a regular, reliable view of how the programme was going.

What did we do?

  1. Design

An operating model for the office's engagements, from request intake through prioritisation, scoping and staffing, delivery in sprints and a readout to the sponsor, to follow-through. Standard procedures, a RACI for each initiative (who is responsible, accountable, consulted and informed) and a governance model to run them.

  2. Build

A portfolio management system for tracking every initiative, set up in a software-as-a-service tool, with reporting templates and executive dashboards. Hands-on support for initiative owners and project managers to set up their projects in it.

  3. Adopt

Regular progress reviews that brought together insights, risks and issues for the CFO and the leadership team, and advice on key projects in the programme, including the choice of a new finance and accounting software tool and robotic process automation in accounts receivable.

What did we build?

Internal strategy office: how work comes in and goes out Illustrative schematic, not a client document

The engagement operating model

  1. Request intake
  2. Prioritise against criteria
  3. Scope and staff
  4. Deliver in sprints
  5. Readout to the sponsor
  6. Follow-through

The office lead owns intake, prioritisation and reporting; engagement leads own scope, delivery and the readout.

Intake and prioritisation

  • One request form, one queue
  • A named sponsor, or it waits
  • Scored on impact, urgency and readiness
  • Capacity checked before a yes
  • Declined requests get a reason

Delivery rhythm

  • Two-week sprints, each with a demo
  • Weekly engagement stand-up
  • A decision log for each engagement
  • A five-slide readout template
  • A handover checklist before close

Leadership view, weekly

  • Requests in the queue, by sponsor
  • Active engagements and their stage
  • Capacity used against available
  • Readouts due this month
  • Follow-through actions still open

What changed?

  • The strategy and consulting office fully operational inside the transformation programme.
  • Full visibility of the key finance and accounting initiatives, through one set of dashboards.
  • Data-based reporting to the CFO and the leadership team.
  • A five-star client review on Upwork.

Is this relevant to you?

It is if:

  • You have an internal team that takes requests from across the business and can't say yes to all of them.
  • Leadership can't see which initiatives are moving and which are stuck.
  • Your transformation has many sponsors and no single plan.

“He's been instrumental as we've evaluated and reconfigured our internal strategic consulting operations.”

Where would we start with you?

With the PPS Backbone Review: four weeks, a fixed fee of ₹1,50,000 to ₹3,50,000 plus GST and expenses, one fix working by the end, and a plan with owners and measures that is yours to keep, whether or not we build it with you.

Questions about this case

What is an internal strategy and consulting office?

A small in-house team that takes on improvement and strategy work from across the business, the way an outside consultancy would. It works when it has one front door, clear rules for what it takes on, and a fixed rhythm for delivering and reporting.

How do you stop an internal office from taking on too much?

With rules at the front door: every request needs a named sponsor, is scored on impact, urgency and readiness, and gets a yes only when there is capacity. Declined requests get a reason, which keeps the queue honest.
