Global finance transformation: nine workstreams on one plan

PPS Consulting India ran the transformation office for a global finance and accounting transformation: nine workstreams, each with its own project manager, on one integrated plan from design to stabilisation. The office worked as a Project Management Office (PMO) for the programme, keeping every workstream on the same plan, tracking decisions and risks, and giving the CFO a one-page status every week.

What was the problem?

A finance and accounting transformation across countries changes much of what a finance team does at once. Here that meant nine workstreams across the finance function, each with its own project manager, and vendor and system milestones to track.

Without one office holding them together, programmes like this drift: nine status formats, dependencies found late, and no single view for the CFO of where the programme stands.

What did we do?

  1. Design

One integrated plan with the dependencies between workstreams, a weekly cadence and agenda, a decision log with owners, and a risk and issue register. One status format for every workstream: the office owns the format, the project managers own the content.

  2. Build

The office ran the cadence through implementation: a 15-minute check-in with each workstream, a weekly session on dependencies and risks with all nine project managers, and a one-page status for the CFO. Vendor and system milestones sat in the same plan as everything else.

  3. Adopt

A monthly steering committee for decisions and a quarterly re-plan with a benefits review, as the programme moved from implementation to stabilisation.

What did we build?

Nine workstreams, a project manager each

  • Record to report
  • Procure to pay
  • Order to cash
  • Close and consolidation
  • Planning and forecasting
  • Treasury and cash
  • Tax and compliance
  • Finance systems
  • Data and reporting

Every workstream reports in the same format, on the same day, against the same plan.

Phases

  1. Design
  2. Implement
  3. Stabilise

The same plan, status format and decision log from start to finish.

What the transformation office ran

  • Integrated plan and dependencies
  • Weekly cadence and agenda
  • Decision log with owners
  • Risk and issue register
  • Vendor and system milestones
  • CFO-level status, one page

What changed?

  • Nine workstreams on one integrated plan, carried from design through implementation to stabilisation.
  • The same status format, decision log and risk register for all nine project managers.
  • A CFO-level status on a single page, every week.
  • Monthly steering decisions and a quarterly benefits review, with a benefits tracker behind them.

What stayed after we left?

Everything the office produced belonged to the programme: the integrated plan, the decision log, the risk register, the benefits tracker and the steering pack, in the one format every workstream already reported in.

Is this relevant to you?

It is if:

  • You are running several initiatives at once and each one reports differently.
  • Leadership hears about slippage late, from the people least able to fix it.
  • A system rollout or a vendor sits on the critical path and nobody owns the dependencies.

“I worked with Rahul over an extended period, first as CFO at SHRM and later as CHRO at Delinea. He is highly reliable, responsive, and consistently delivers high-quality work.”

Where would we start with you?

With the PPS Backbone Review: four weeks, a fixed fee of ₹1,50,000 to ₹3,50,000 plus GST and expenses, one fix working by the end, and a plan with owners and measures that is yours to keep, whether or not we build it with you.

Questions about this case

What does a transformation office do that project managers don't?

It holds the whole programme together: one plan with the dependencies between workstreams, one status format, one decision log and one risk register. The project managers run their workstreams; the office makes sure nine of them add up to one programme, and that the CFO sees it on one page.

What does leadership see?

A one-page status every week, a monthly steering committee for decisions, and a quarterly re-plan with a benefits review. The detail stays with the office and the project managers.
